If your shoulders lack external rotation range of motion and you really struggle to grip a barbell in a back squat position, you need to improve your mobility. Consider soft tissue release techniques for your pec minor, pec major and subscapularis as well as simple stretches and muscle energy techniques. It is also likely that you need to address the mobility of your thoracic spine. In the meantime, try some different squatting variations: front squats, safety bar squats, goblet squats, dumbbell-weighted split squats and derivatives.
